OpenAI has implemented a direct email system that allows employees to report workplace issues to CEO Sam Altman. This system aims to resolve bottlenecks and maintain the company's leadership in artificial intelligence. According to a Fortune report, OpenAI employees can send concerns to a dedicated address, friction@openai.com, if they encounter obstacles at work.
When an employee reports an issue, OpenAI's leadership team reviews the message. If the concern is significant, CEO Sam Altman or President Greg Brockman may intervene. A former employee told Fortune that if Altman and Brockman deem the issue defensible, they initiate a process called a 'friction.' The responsible party is then instructed to address the problem immediately. This approach allows any employee to bypass bureaucracy and reach top leadership directly.
The friction email system has become more structured since Fidji Simo joined OpenAI in autumn 2025 as chief executive of Applications. Simo conducted a three-month listening tour to identify internal problems and potential solutions. She now serves as a part-time advisor at OpenAI. The company expects its workforce to exceed 8,000 employees by the end of the year, with offices in the US and other regions.
Former employees report that the friction system has led to changes within OpenAI. Examples include a pilot program to prioritize parking spaces for employees with long commutes and improvements in how API credits are granted. The system is designed to address internal inefficiencies quickly.
However, not all employees view the system positively. A former team leader said they received dozens of friction emails over several years. They described the process as disruptive, especially for teams already under pressure. Some escalations felt like fire drills, adding stress to a demanding work culture with long hours.
OpenAI is not alone in using direct escalation systems. Amazon has a similar practice, where founder Jeff Bezos would forward customer complaints to teams with a question mark. This became known as a 'Jeff B escalation' and required immediate action. OpenAI's approach is similar but focuses on internal issues rather than customer complaints.
The friction email system reflects OpenAI's efforts to remain agile as it grows. The company continues to develop advanced AI models amid increasing competition. CEO Sam Altman has mentioned the next AI model, Astra, but has stated it is not ready for release due to its power.
